Project Ember · Recruitment Planning
Driver Recruitment
Funnel Calculator

This tool helps you build a market-specific driver recruitment plan for Uber Families / Carseat service in California. Set your driver target, configure your channel mix, and the calculator works backward to tell you how many leads you need to generate — and what it will cost.

Each California market (Sacramento, San Diego, Bay Area) runs its own plan. Use this tool once per market, adjust the channel mix to reflect local conditions, and compare blended CAC against the per-market target from the recruitment strategy deck.

The model accounts for funnel fallout (leads that don't advance) and compliance failure rates (TrustLine / drug test / BGC), which are elevated for this program relative to standard rideshare recruiting.

How to use this calculator
1
Name your plan — set market, scenario, and launch date below so exports are labeled correctly.
2
Set your targets — active driver goal, bench buffer, CAC budget, and fallout/compliance assumptions.
3
Configure channels — Steps 2 & 3: toggle channels on/off, set CPL ranges, hire-through rates, and driver mix % for paid channels. Set flat fees and driver counts for referrals and SP.
4
Read the results — the funnel summary, bar chart, and CAC panel update instantly. Green = on budget. Amber = watch. Red = over.
5
Export — download a CSV with all inputs, outputs, and a weekly tracking template pre-populated for your scenario.

Driver Target
Drivers live and active on the Uber Families platform at launch. 195 statewide — set per market.
Blended all-in cost to acquire one active driver. Pre-populated from CAC range above.
2 Direct Channels — Cost Per Lead (CPL)

You pay per lead generated. Each channel has its own hire-through rate and compliance fail rate — reflecting that cold paid leads fail TrustLine/BGC at higher rates than referred candidates.

3 Indirect Channels — Per-Hire / Flat Fee

No CPL — you only pay when a driver activates. Each channel has its own compliance fail rate; referrals and SP placements typically fail at lower rates than cold paid leads since candidates arrive pre-qualified.

👥
Driver Referrals
Flat / Hire
Existing drivers refer candidates. Bonus paid only on activation — not on application. Highest trust path; fastest conversion. Builds self-reinforcing supply network.
Standard $150 bonus. Paid at activation milestone, not at application.
How many active drivers you plan to source this way. These reduce your paid channel requirement.
62%
Benchmark: 55–70%
Referrals are pre-vetted by the referring driver — expect a lower compliance fail rate than cold channels.
10%
Benchmark: 8–15% · trusted path
Lower than paid channels — referred candidates have been vouched for and self-select with higher intent.
🤝
SP / Partner Recruiting
Per-Driver Fee
EverDriven Service Providers recruit candidates using their existing networks and hand off to NewCo. SP paid a one-time fee per driver placed and activated. SPs are recruiting agents only — not operational intermediaries.
One-time fee paid to SP per driver who activates. Paid on activation, not on referral.
How many active drivers you expect SPs to source. Defaults to 0 — enable and dial in once SP agreements are confirmed.
55%
Proven channels · compliance-enabled
SPs recruit from known driver communities — expect lower cold-lead fail rates.
12%
Benchmark: 10–18% · compliance-aware sourcing
SP networks are compliance-enabled — candidates arrive with higher awareness of requirements.
4 Per-Driver Compliance Costs — EverDriven Bears These

These are mandatory, per-driver costs that sit on top of recruitment spend. They apply to every driver activated regardless of which recruitment channel sourced them. Pre-filled from the Project Charter and CA Strategy Briefing — update if negotiated terms change.

🔏
TrustLine Fingerprinting
CDSS D.24-12-004 assigns ~$143/driver to TNC permit holder. Processing takes 3–6 weeks — start early.
🧪
Drug Testing
Pre-service drug test. Required per NewCo compliance standard. Cost varies by vendor and market.
🚗
DMV Employer Pull Notice
DMV EPN enrollment at $3/driver annually. Enables ongoing MVR monitoring.
🎓
SafeRide Training
Per-driver training delivery cost. Excludes IP purchase/build (one-time program cost up to ~$100K). Estimate only — finalize once training model confirmed.
