This tool builds a city-level driver recruitment plan for Uber Families / Carseat service. Enter your weekly on-road hours target and average driver hours — the calculator derives how many drivers you need, then works backward through the funnel to show how many leads to generate and what it will cost.
Run one plan per city or market. Select your state to auto-populate EverDriven's actual pull-through rate for that market — the % of candidates who make it all the way from top of funnel to active driver, accounting for compliance failures and dropout. Each channel can be adjusted independently.
The tool separates two distinct cost decisions: your Day 1 launch cost (what it takes to recruit and activate your opening driver pool) and your ongoing steady-state cost (monthly backfill spend to replace drivers who churn). Both matter for the P&L — but they're different conversations with leadership.
How to use this calculator
1
Identify your plan — enter city / project name, select state (auto-sets pull-through rate), and set launch date.
2
Set hours target — enter weekly on-road hours and average hours per driver. Active drivers required is calculated automatically.
3
Configure channels — toggle paid channels on/off, set CPL, hire-through rate, driver mix %, and pull-through rate. Add referral and SP driver targets if applicable.
4
Set compliance costs — pre-filled from EverDriven actuals (TrustLine, drug test, EPN, training). Update if negotiated terms change.
5
Read Day 1 results — funnel summary, CAC breakdown, and total program budget update live. Green = on budget. Amber = watch. Red = over.
6
Check ongoing costs — set monthly attrition rate to see steady-state backfill cost. Kept separate from Day 1 so leadership sees two distinct numbers.
7
Export — downloads a formatted Excel workbook with a summary sheet, channel breakdown, and a 12-week actuals tracker pre-populated for your scenario.

🎯
Hours Target → Driver Need
Total service hours needed per week across all drivers in this market at launch.
Expected average weekly hours per active driver. Lower this if most drivers work part-time shifts.
Active Drivers Required
195
= 9,750 hrs ÷ 50 hrs/driver
Blended all-in cost to acquire one active driver. Pre-populated from CAC range above.
2 Direct Channels — Cost Per Lead (CPL)
You pay per lead generated. Each channel has its own hire-through rate and compliance fail rate — reflecting that cold paid leads fail TrustLine/BGC at higher rates than referred candidates.
𝓕
Paid Social — Meta / IG
CPL

% of direct-channel active drivers to source here. All enabled direct channels should sum to 100%.

Indeed & Job Boards
CPL
30%
% of direct-channel active drivers to source here. Highest application volume; screener questions pre-qualify before the lead is charged.
Conversion from top of funnel to active driver, accounting for compliance failures and dropout. Adjust down if Indeed lead quality is lower than other channels.
3 Indirect Channels — Per-Hire / Flat Fee
No CPL — you only pay when a driver activates. Each channel has its own compliance fail rate; referrals and SP placements typically fail at lower rates than cold paid leads since candidates arrive pre-qualified.
👥
Driver Referrals
Flat / Hire
Existing drivers refer candidates. Bonus paid only on activation — not on application. Highest trust path; fastest conversion. Builds self-reinforcing supply network.
Standard $150 bonus. Paid at activation milestone, not at application.
How many active drivers you plan to source this way. These reduce your paid channel requirement.
62%
Benchmark: 55–70%
Referrals are pre-vetted by the referring driver — expect a lower compliance fail rate than cold channels.
85%
Typically higher than state rate · vouched candidates
Conversion from referral candidate to active driver. Typically higher than paid channels — referred candidates are pre-briefed and self-selected.
🤝
SP / Partner Recruiting
Per-Driver Fee
EverDriven Service Providers recruit candidates using their existing networks and hand off to NewCo. SP paid a one-time fee per driver placed and activated. SPs are recruiting agents only — not operational intermediaries.
One-time fee paid to SP per driver who activates. Paid on activation, not on referral.
How many active drivers you expect SPs to source. Defaults to 0 — enable and dial in once SP agreements are confirmed.
55%
Proven channels · compliance-enabled
SPs recruit from known driver communities — expect lower cold-lead fail rates.
82%
Typically higher than state rate · compliance-aware
Conversion from SP-sourced candidate to active driver. Typically higher than paid channels — SP networks arrive compliance-aware.
4 Per-Driver Compliance Costs — EverDriven Bears These
These are mandatory, per-driver costs that sit on top of recruitment spend. They apply to every driver activated regardless of which recruitment channel sourced them. Pre-filled from the Project Charter and CA Strategy Briefing — update if negotiated terms change.
Pre-service drug test. Required per NewCo compliance standard. Cost varies by vendor and market.
🚗
DMV Employer Pull Notice
DMV EPN enrollment at $3/driver annually. Enables ongoing MVR monitoring.
🎓
SafeRide Training
Per-driver training delivery cost. Excludes IP purchase/build (one-time program cost up to ~$100K). Estimate only — finalize once training model confirmed.

8 Attrition & Steady-State Cost — Post-Launch
Separate from your launch plan. Once live, drivers churn and need to be continuously backfilled. This is a recurring operational cost — not part of your Day 1 CAC.
↻
Attrition Assumptions
10%
Expected range: 5–15%
% of active drivers who leave or become inactive each month. Applied to your active driver pool at launch.
Cost to recruit and activate one replacement driver. Defaults to your True CAC above — may be lower if referral network is active.
